Building worker trust in company AI is now a critical business imperative. As leaders integrate algorithms across workflows, this trust is eroding. A recent Harvard Business Review analysis revealed that employee trust in corporate generative AI plummeted by 31 percent between May and July 2025, with tool usage declining by 15 percent. Without strategic intervention, companies risk stalled AI adoption and the rise of unmonitored shadow systems.

This “AI trust gap” emerges from employee fears that AI-driven decisions are opaque, biased, or a threat to their job security. To bridge this divide, organizations must prioritize transparent governance, clear communication, and practical, human-centric training programs.

Deconstruct trust into measurable parts

To manage trust, you must measure it. Frameworks like Deloitte’s TrustID Index dissect trust into four core components: capability, reliability, humanity, and transparency. Leading organizations establish a baseline score for each dimension and set quarterly improvement targets. A performance dashboard tracking model accuracy, audit outcomes, and employee sentiment can transform trust from an abstract concept into a concrete KPI, suitable for board-level review alongside financial and safety metrics.

Rebuilding employee trust in workplace AI requires a multi-faceted strategy. Key actions include making AI decision-making processes transparent, providing hands-on training to build confidence, and establishing clear governance. Involving workers in AI oversight and demonstrating consistent human supervision are also critical for long-term trust.

Move from disclosure to true transparency

Vague policy statements like “AI may be used in decision making” are insufficient. Employees require genuine transparency, not just disclosure. Leaders must provide clear, accessible context by publishing FAQ-style summaries that explain what data an AI model uses, how it’s tested for bias, and who holds the authority to override its decisions. This aligns with guidance from the U.S. Department of Labor, which recommends advance worker notification, data use explanations, and clear appeal processes Department of Labor best practices. Integrating these details into internal documentation and communications demonstrates respect and reduces employee anxiety.

Build skill and confidence through experiential training

Direct, hands-on experience is the most effective way to build trust in AI. The HBR article highlights that employees with practical AI training exhibit 144 percent higher trust levels than their untrained peers. Effective training programs typically include three key elements:

  • Scenario-based learning: Workshops where teams practice with real-world prompts, learning to identify and correct AI errors like hallucinations.
  • Comparative exercises: Activities that place human and AI outputs side-by-side to demonstrate where human judgment remains superior.
  • Formal certification: Micro-credentials that validate proficient and safe AI usage, creating clear links to career progression.

Empower joint governance

Establish a cross-functional AI governance council that includes representatives from the frontline, legal, data science, and HR. This body should be empowered to review proposed use cases, oversee fairness audits, and establish necessary safeguards. Giving employees a direct role in governance builds both cognitive and emotional trust. This is crucial, as a Workday global survey found 42 percent of employees are uncertain about the appropriate division of labor between humans and AI. A joint council directly addresses this ambiguity by clarifying operational boundaries.

Reinforce humanity with visible human oversight

Acknowledge that even the most advanced AI models are fallible. To reinforce the importance of human judgment, leaders should proactively publicize the thresholds for human review and share specific instances where a human expert corrected or overruled an algorithmic decision. A regular “AI Saves and Fails” digest can normalize model errors, demonstrate accountability, and keep the human role visible.

Measure impact and recalibrate

Employee trust is not static; it requires continuous monitoring. After deploying major AI updates, organizations should conduct pulse surveys, monitor AI-related help-desk inquiries, and track opt-out rates. By comparing this data against baseline TrustID scores, leaders can recalibrate communication strategies and training programs. This cycle of continuous measurement ensures that AI strategy remains aligned with actual worker sentiment and prevents organizational complacency.
